The Smartest Person Problem

Every growing organization eventually encounters the same problem.

Ironically...

It often begins as one of its greatest strengths.

The founder.

The expert.

The person everyone trusts.

The one who always seems to have the answer.

At first, that person accelerates the business.

Eventually...

...the business begins to wait for them.

It waits for approval.

It waits for direction.

It waits for permission.

Over time, waiting becomes part of the culture.

Years ago, I was talking with the founder whose business was plateauing.

About twenty minutes into the conversation, I interrupted him.

"I think I know your problem."

"So do I," he replied. "That's why you’re here"

I leaned back into my chair.

"No..."

"I don't think you do."

"You've become the Chief Everything Officer."

He chuckled and quietly nodded.

He knew exactly what I meant.

Every meaningful decision still flowed through him.

Even after he'd hired people to help lead the business.

His experience was invaluable.

There was only one of him.

That conversation clarified something I'd been observing for years.

Organizations rarely stop growing because leaders care too much.

They slow down because everyone else gradually learns to wait.

Waiting is expensive.

Not because decisions take longer.

Because judgment never gets exercised.

If every important decision eventually lands back on the founder's (or CEO’s) desk, the organization never learns how to think for itself.

I've come to believe that one of the most important responsibilities of leadership isn't making great decisions.

It's making good judgment transferable.

That doesn't mean teaching people to imitate your decisions.

It means helping them understand the principles behind them.

The priorities.

The tradeoffs.

The assumptions.

The guardrails.

The "why."

When people understand those things, they stop asking,

"What would you like me to do?"

And they begin recommending,

"Given our priorities... here’s what I recommend we do next."

That's an entirely different organization.

Good leaders don't create dependence.

They create capability.

They don't prescribe every turn.

They establish the guardrails that allow others to navigate confidently.

Organizations don't become scalable because leaders work harder.

They become scalable when good judgment spreads faster than decision-making authority.

To me, that's one of the highest forms of leadership.

Not being the smartest person in the room.

Building a room full of people capable of making thoughtful decisions when you're not there.

Because if every meaningful decision still depends on one person...

The organization hasn't really scaled.

It has simply accumulated more people waiting for your next decision.
